Leadership: The Culture Multiplier

Culture Doesn’t Live in Strategy, It Shows Up in Leadership

By now, most organisations know culture matters. They have defined it, talked about it, and often invested a lot of time trying to shift it.

And yet, things do not always change in the way they had hoped.

As we explored last week, this usually is not about a lack of intent. It is about misalignment.

And sitting right at the centre of that is something both powerful and easy to overlook:

Leadership behaviour.

Because regardless of what is written or said, culture is shaped by what leaders actually do, especially in the moments that matter.

Leadership Multiplies Everything

One of the most consistent things we see, and something backed strongly by research, is that leaders have a disproportionate impact on culture.

Not just through big decisions or strategy.

But through everyday moments, how they respond when things go wrong, what they prioritise when there is pressure, what they challenge, and what they let slide.

These moments do not go unnoticed.

People watch them, interpret them, and learn from them.

Over time, those signals become the norm.

That is why leadership does not just influence culture, it multiplies it.

It Is the Small Things That Add Up

Most leaders do not wake up thinking, “Today I am going to shape the culture.”

But they do, constantly.

Often in subtle ways.

A leader stepping in to fix a problem might think they are being helpful, but it can reduce ownership.

A strong focus on results might unintentionally signal that how those results are achieved does not matter.

Avoiding a difficult conversation might feel easier in the moment, but it quietly sets a standard.

None of these behaviours are wrong.

But they all send signals.

And over time, those signals shape how people behave.

What the Research Reinforces

This is not just observation, it is well established in organisational psychology.

Social learning theory tells us that people learn by watching others, especially those in positions of authority.

Research into psychological safety also shows that leader behaviour directly influences whether people feel comfortable speaking up, contributing ideas, or challenging thinking.

Put simply: People pay far more attention to what leaders do than what they say.

This means leadership behaviour does not just influence outcomes, it shapes how people think, act, and interact every day.

Where Things Start to Drift

One of the biggest challenges is not capability, it is consistency.

Different leaders often prioritise different things, reinforce different behaviours, and respond differently under pressure.

This creates mixed signals.

When that happens, people tend to default to what feels safest, not necessarily what has been communicated.

That is where culture starts to drift.

Alignment does not mean everyone leads in exactly the same way.

But it does mean having shared clarity around what matters most, what good looks like, and what will be reinforced consistently.

From Unintentional to Intentional Leadership

The good news is that none of this is fixed.

One of the most powerful shifts we see is when leaders move from influencing culture unintentionally to doing it deliberately.

And that starts with awareness.

Understanding what signals you are sending, how your behaviour is interpreted, and what patterns are being reinforced around you.

From there, leadership becomes much more intentional.

Not just in what is said, but in how it shows up day to day.

Why Coaching Makes a Difference

This is where coaching becomes incredibly valuable.

Leadership behaviour is not usually about knowledge.

It is about habits, patterns, and default responses, especially under pressure.

Coaching creates the space to pause and reflect.

What am I doing here?
What impact is that having?
What might I do differently?

Over time, those small shifts build consistency.

And that consistency is what starts to shape culture in a more deliberate way.

If you are curious about how leadership behaviour is shaping your culture, and how to shift it more intentionally, Steople can help.

We work with leaders and teams to build awareness, strengthen alignment, and embed the behaviours that drive sustainable performance.
